Excellence - quality of being extremely good

Personal Excellence - Continual process of raising the bar higher in whatever activities an individual does

Process Excellence - relates to a process being effective (minimal waste) and efficient (minimal variation) leading to a consistent output. Objective is to make the process - stable (consistent output) and capable (able to meet customer requirements)

Operational Excellence - is the coming together of the various units/teams within a business and executing the business strategy more consistently and reliably than the competition. It reflects the way how a person, process, unit, team, organisation excel at parameters such as Cost, Human Resources, scope, time, quality etc.

Business Excellence - is the adoption of outstanding practices in managing the organisation and achieving results. These include (but not limited to) continuous evaluation of the market and competition, internal policy assessments, being flexible with business strategies and goals (for course correction), building a culture of excellence and adoption of best practices. These practices evolve into business models outlining how world class organizations should operate

Process Excellence is the measure of the specific activities / processes which are performed by either individuals or automated at various settings to achieve a defined goal.

 

Operational Excellence is the overall measure of several connected defined goals towards a strategic endpoint in a business project / program.

Process Excellence (PEx):

Process Excellence is concerned with processes and sub-processes by defining the steps of each processes, identify Value and Non-value chains, reduce variation, eliminate waste by using SCAR technique(Simplify, Combine, Add or remove).  Lean & Six sigma will be the domain knowledge.

 

Personal Excellence:

Personal Excellence is defined as building an effective workforce to achieve business excellence.

 

Operational Excellence (Opex):

Opex is defined as building an effective and efficient process flow to meet the customer expectations. There has to be a cultural adaptation of aligning the organizational goals, policies, systems and processes among the people of the organization. This will drive behaviors and results in a continuous process improvement strategic plan of Cost, Time & Quality.  Along with Process excellence & Personal excellence, the Opex is possible with the given organizational goals.

It is defined as achieving the Pex & Opex to ensure the utilization of organization’s full potential to drive business goals. It results in maximizing the profitability of the organizations with the possible given human, capital investments, assets and other resources available.

They are 4 terms are not independent and one provide synergy to achieve other. Best explanation could be discrete if connected things and can perhaps best be thought of as concentric circles, with the smaller circle, being a subset of the larger one as shown below:-

Everything starts with an individual therefore Personal excellence is a foundation of all three other excellence.  Open mind, readiness to change for betterment, out of the box thinking, influencer and determination to do the best are few traits to achieve personal excellence. Actions of each individual in the organization directly impact the bigger goals of the organization.

 

Process excellence is about process effectiveness and efficiency. It requires processes to be designed and improved for consistent delivery with minimum variation and minimum waste. It is the domain of Six Sigma and Lean.

Operational excellence builds on the concept of end-to-end process flows in core and support processes, including organization’s culture (and with it HR) in its domain. It requires the organization to ensure staff understands how the organization works as a value creation system, and to have structures and empowerment that enable people to fix problems when necessary. Senior leaders advocate an organizational culture which embraces organizational change, and employees are empowered to innovate and take responsible risks.

 

Business Excellence is broader still. It encompasses the whole organization, including strategy, communication with all stakeholders, and – critically – the organization’s results. An organization can have excellent processes and products but if its strategy is wrong or if its results are poor, it still has a long way to go to achieve Business Excellence. The final results of Business Excellence are visible in the Products and/or Services to customer and other stakeholders.

Many business excellence models are available and the organizations are adopting as per their business needs. But all the have two way involvement and improvement approach i.e Bottom up and Top down model which synergies each other to bring Business excellence across the enterprise.

 

Apart from many models, organizations across the world are using following 2 business excellence models as a basis for continuous performance improvement:-

Baldrige Model:
 

The most popular and influential model in the western world is the one launched by the US government called the Malcolm Baldrige Award Model (also commonly known as the Baldrige model, the Baldrige criteria, or The Criteria for Performance Excellence). More than 25 countries base their frameworks upon the Baldrige criteria.

Excellence is a continuous endeavor of an individual or group of individuals to improve his or her performance with relation to previous self-performance and / or target performance. Excellence can be measured through relevant performance indicators with reference to the activity / process / business.

 

Businesses that desire to excel inspire operational excellence through outstanding processes driven by excelling professionals. Excelling professionals who collaborate well and work together in a team create process excellence, excelling processes together create operational efficiency / excellence which in turn creates business excellence. This is driven by various external factors like completion and market apart from internal factors like business vision and strategy and involves active risk and change management.  Top management often drives this through a broad spectrum of strategies, programs and techniques under the umbrella of Total Quality Management (TQM).

Business excellence refers to “outstanding practices in managing the organization including strategy and communication & achieving intended results for all the stakeholders. It is based on principles such as result orientation, customer focus, leadership, people development & involvement, continuous learning, innovation and improvement, partnership development and society responsibility.

Various business excellence models (BEMs) are used to achieve business excellence like EFQA, Beldrige, Japan Quality award models.

 

All the techniques used to achieve these different type of excellence are based on the concept of PDCA cyle & continual improvement concept

 

Among above 4, business excellence is the broadest term. Operational excellence is the subset of business excellence. Process excellence is the subset of operational excellence. And personal excellence is essential to achieve all of the other three.

 

Organisation has to pursue the business excellence as it will help the organization in achieving its intended business targets for all the stakeholders. It will guide to chalk down the strategies, goals under various heads (i.e. financial, customer, business processes & employee development)

Operations Excellence:

Operational excellence is often confused with process excellence however operational excellence is broader than this. Excellence is the journey towards being in the best form one can attain. While Business Excellence is a Wholistic improvement approach around all aspects of the business, Operational & Process excellence are the fundamental building blocks. Personal Excellence is more at an individual level, however impacts all the said aspects of a business and it's people who drive things.

 

Business Excellence works at High Level balance scorecard that includes Go to Market approach, Customer Experience, Financial Performance.

Operational excellence is set up against operational KPIs and usually works within Operational boundary. It measures baseline performance and tries to deliver against an improved target.

Process Excellence while measured at Organizational Level, tries to assess the as-is process maturity level and establishes framework to improve it further against set goals.

Personal Excellence is about one's personal approach to become a better person, a better professional and more effective in everything he does.

 

A Business however, needs to consider all 4 excellence models to achieve optimal efficiency.

Personal Excellence:

All the terms are related to one another as personal excellence can’t be achieved when the process is not set accordingly in place, and also vice versa, Process excellence can’t be met when the contribution of individuals is not up to the standards set for the process. To achieve Business excellence, certain models are uses, that when applied within an organization can help to focus thought and action in a more systematic and structured way that should lead to increased performance in the organization. These models are holistic in that they focus upon all areas and dimensions of an organization, and in particular, factors that drive performance. To apply these models we will need the help of the Individuals contribution within the processes/departments that are in the system.

Operational Excellence for me is a lot more hands on and practical application. Heavy/Manufacturing industry (i.e.: operations in heavy industries) is where I’d expect to find such a term being prevalent. While Process Excellence sounds more analytical, it conjures images of process maps, SOP (Standard Operating Process) and spreadsheets, so at least, I’d consider it more of a service-industry term. Again though, it seems that both industries are using both terms it depends on how the management takes it into place.

 

An organization should actually pursue to achieve Process Excellence through helping individuals achieve Personal Excellence because when these are met automatically Operational and Business excellence will be achieved.  

Personal excellence is the ability of an employee to develop him as a complete, highly skilled and professional. It is like becoming an ordinary employee to an extra ordinary employee. This is the responsibility of the top management to drive everybody towards the excellence. 

 

Process excellence is a near to perfect process that can satisfy or delight the customer.

Process excellence can be achieved through various techniques such as lean, six sigma etc. An ordinary employee can maintain the process, but cannot improve it a better manner. Though many automation for various process had come to reduce human effort and time, it is the personal who maintain it. Whatever automation may come, there must be a decision maker. The personal excellence plays a major role in the decision making. This is where thr personal excellence play a major role in process excellence. So process excellence can be facilitated a person who is competent and thrives for excellence. P Ex involves the study of process, metrics, deviations leading towards the customer satisfaction an voice of process.

 

In an organization, there are several processes. One process does not define organization's capability. So all the processes are interrelated and interactive processes. Only when all processes are controlled and monitored , this leads to operational excellence. This organizing and studyin of all processes in some carried out the quality team and the management representative. Again the personal excellence shall play a major role. The team shall be competent and self driven for personal excellence. All the levels og all processes always contains the quest of personal excellence. Operational excellence involves leadership, motivation, principles and tools for sustainment for the improvement.

 

Business excellence is the highest level in an organization. This includes strategic decision making, thinking of constraints, innovations and technologies, CAPA, ROI. Business excellence shall be achieved by exceeding the voice of customer and the voice of business and cost of poor quality. Business excellence shall also be thinking the change to be carried and how to tackle the resistance for the change.

The personal excellence shall only lead to all kinds of other excellence. The organization which has employees with personal excellence shall have their process in place, operations as planned and business as predicted. But some processes need not have personal excellence.

 

For ex.  If a training institute wants the details of participants and it allows the participant to fill up and the back end just retrieves the report, no need for a competent personal excellence employee required. This shall be decided by the personal excellence who reduced the cycle time and work effort of the process.

Since process are interactive and interrelated, the excellences are also interactive and interdependent.

 

How would you define, compare and contrast the following terms Personal Excellence, Process Excellence, Operational Excellence and Business Excellence?

 

Excellence is defined as "The quality of being outstanding or extremely good." 

To Compare the 4 basic levels of excellence in performance of tasks/work , we must first Define teh same. 

 

Personal Excellence:  it is the effort or quest or will to become the best possible expression of who we are on a core or on the qualities that will help us to achieve the near or far goals that we set for ourselves. Pushing oneself that extra bit towards achieving improvement in our own individualities and aptitudes though practices and training will help us to attain personal excellence- The process cannot be timebound though as personal excellence can be sought in various spheres and the goal can be ever incrementing

 – the process needs to begin with Belief in self and the inner will to go beyond the comfort zones and always “sharpen your tools” to build upon skills to reach closer to goals that need to be a little stretched , over a period of time – higher goals than what is evidently near. It is very important to be connected and around or with  people who are the best in the sphere that matches or seconds one’s objectives - This will bring in positivity and the fuel & mileage to attain personal Excellence. Personal Excellence is not tangible definitely and is associated with the results in tasks/ work.

 

Process Excellence is about process effectiveness and efficiency. It requires processes to be designed and improved for consistent delivery with minimum variation and minimum waste.

Notwithstanding that it is the domain of Six Sigma and Lean, Process Excellence creates a framework for continuous improvement in performance of task/ work. It sets benchmarks and standards and helps us to deliver tangible results in tasks/ work and translates our vision and strategies into tangible matrix on which further “excellence” can be derived.

 

Operational Excellence: Though Process Excellence and Operational Excellence is deemed the same by many, in practicality, operational excellence is broader . It builds on the concept of end-to-end process flows in core and support processes, including organisation’s culture (and with it HR) in its domain. Operations is basically the action/ work that is done regularly as design to produce the deliverables of a process. The excellence in operations is attained when a regular task by design is completed within the allocated time with allocated resources within defined specifications of produce.

 

Business Excellence: This is the broadest concept -  It encompasses the whole organization, including strategy, communication with all stakeholders, and – critically – the organization’s Mission, vision and “scorecard”. Many would want to consider it as the integrated collection of all the above mentioned levels of excellence to attain closest to 100% satisfaction for all stakeholders .An organization can have excellent processes and products but if its strategy is wrong or if its results are poor, it still has a long way to go to achieve Business Excellence. Business excellence can be measured though multiple Scorecards covering all segments of business.

 

From the above we can ascertain that Business Excellence is the Journey while Personal, Process and Operational excellence are the stepping stones for the same.

Personal excellence is about being exceptional at what you do - whatever it is. This is not restricted to professional areas. It's not just doing things to the best of your ability. It's about first finding out what you can do well, and then doing it better than anyone else can do it.                        
Business excellence is about maximizing profit, by returning outstanding value. All this without breaking any laws!                       
Operational excellence is in the execution of a process. It's all about efficiency and effectiveness.                        
Process excellence is about consistency and repeatability in results. Faster, better, cheaper.

In all the four terms, the word Excellence is a constant. English Dictionary meaning of the word "Excellence" is being outstanding or "the best" in whatever you do. When we try to or tend to achieve or strive to be outstanding or the best in whatever we do we are trying to achieve Excellence. When it is about Personal goals in life eg. excelling in academics, being the best employee in our office, being successful in achievement our personal objectives, one can say that it is personal excellence. Similarly a company or a corporate body or a business in general would have its own objectives, viz. making profits, doing something good or worthwhile for the society what in business parlance we say creating value for its shareholder or for the society at large it would be termed as business excellence.

 

Now a business or a company is nothing but a body of people coming together to achieve these common objectives. Depending upon the scale of business the no. of people working together in a company can be vary from less nos. to huge nos. Therefore there has to be structure or a method in this madness so that all these people working in different departments of a company, different locations, who might have different personal goals, who might belong to different cultures, different value systems are aligned to the common corporate goals. We need a set of standard and structured processes wherein all these different people clearly understand their roles and responsibilities and are able to act in a certain expected manner that the organisation or the business ultimately can deliver the intended value to its different stakeholders. When the processes are correctly set up and smooth out the operations we can term it as process excellence. A varied range of processes make up operations. Therefore collectively when one or more process get aligned to deliver results we can term as operational excellence.

If we have to achieve business excellence then we need smooth streamlined operations which are built on the foundation of strong processes which will in turn depend on the excellent people following those processes. Therefore they are all inter-related. 

 

Most good organisations or business do understand the importance of people and processes in achievement of their strategic business objectives. This realisation lead Mr. Kaplan and Mr Norton to come out with the Balance Score Card which encourages or builds in the People and Process development in any corporate strategy which most organisations do follow.

Personal Excellence is some of the characteristics demonstrated by a person in any environment, some of the  characteristics are Self Confidence & Self Belief, Sharpening your acts, Coming out of Complexity with easy ways, demonstrating 100% Efforts & Giving your best, Being Ambitious in Life is free but to achieve/live that dream, you have to set SMART Goals. SMART Goals will lead you to Personal Excellence.

  
2. Process Excellence:

Process Excellence is getting the best possible results, with given set of Resources.  

 

3. Operational Excellence:

Operational Excellence is like hand in glove of Man Machine Material Management, it requires synergies between all

 

4. Business Excellence:

Business Excellence is Balance of Voice of Business & Voice of Customer resulting to successful Business Organization 

 

To achieve Business Excellence we need to have Personal Excellence, Process Excellence & Operations Excellence.

- Operational excellence is to work towards bench-marking with the best in the industry and sustainable improvement of service level agreements by including / Implementing various techniques, principles, systems for meeting and exceeding customer requirement / satisfaction.

 

Business Excellence

 

Business excellence is a systematic use of quality management principles and tools, with the aim of improving performance based on the principles of customer focus, added value for stakeholders and process management. Key aspects of Business Excellence focus on the functional areas of an enterprise including continuous groundbreaking improvements and preventive fact-based management.

 

Is it possible to achieve in the absence of one another?

 

These are inter-related with each other with Personal Excellence being an over-arching theme and Process Excellence, Operational Excellence and Business Excellence underline it. Secondly, without Process Excellence, one cannot achieve Operational Excellence and without Operational Excellence one cannot achieve, Business Excellence.

personal excellence for me is striving to achieve perfection with self awareness of one's own strengths and weaknesses and also an endeavour to be the best in everything one does by putting in 100% effort.

process excellence is ensuring mistake proofing or a zero error approach in an end to end flow of a particular process.A process is termed as excellent if a mediocre user or a user prone to makinng errors is able to get the same output or outcome without any or with minimum variations  everytime this process is used.

operational excellence
can be defined as perfection or finesse in achieving goal of the operation or mission by means of achieving perfection in meeting customer's expectation and satisfaction by enhancing individual employees' outputs by encouraging team work,keeping the employee's morale and motivation high and making continous improvement in processes.

Business excellence
can be defined as achieving higher level and consistency of performance in the operations of an organisation..it is achieving perfection in achieving the goals of the organisation by increasing overall efficiency of the operation by minimising waste in production of goods and services and increasing loyalty of employees.It is constant evaluation of policies and Standard operating procedures in order to identify areas which have scope of improvement.
To summarise personal excellence if achieved by each employee clubbed with process excellence would enhance operational excellence and in turn result in business excellence.

To me Operational Excellence would flow into Process Excellence which would in turn flow into Business Excellence. However, each of these can also be independent of the other.

 

Operational Excellence:

 

All the strands that go into the making of the Process are an organism in itself. Each of these would have their individual stress points, which if resolved can lead to that particular aspect of the Operation function optimally. Ideally, this should lead to the Process being more efficient, but each individual strand of Operation may not be able to impact the overall Process, by being ‘Excellent’ in itself.

 

Personal Excellence:

 

To have the ability to looks inwards after each experience. To understand strengths that can be replicated and weaknesses that need work. Most important to act once these areas have been identified.

 

Process Excellence:

 

This can only be achieved if all your critical functions are operating at an optimal level. All available resources and infra is properly utilized and adequate redundancies are planned to ensure seamless functioning.

For this to happen deliverables have to be properly defined, and role definitions and responsibilities to be clearly mapped.

 

Business Excellence:

 

All best Processes must stand the test of the marketplace. While the system has to be robust enough to withstand the vagaries of the market, it should also be flexible enough to take on the evolution required to cater to the changing market. To have the nous to understand what the customer needs today, but more importantly to know the need of tomorrow.
