Define Phase is the first phase of a DMAIC project. Its key objective is to identify "What is wrong" in the process and its main deliverable is approved project charter.

Q 755. In the Define phase, how do you define a clear problem statement when everyone’s got a different take—like in a car manufacturing plant where production blames quality issues on supply delays, but suppliers point to unclear specs? What practical steps do you take to get the team on the same page, and how do you avoid starting a project that’s doomed because the problem is not correctly understood?

Yes! While writing the problem definition in Define phase of DMAIC. There can be different opinions of different stakeholders. Here are some  practical steps which can be utilized to avoid initiating a project with misunderstood problem:

 

Root Cause Analysis:

  • Use Techniques such as 5 Whys or Fishbone Diagram to identify  the root causes of the issues by ensuring that each stakeholders actively participate in this analysis to provide their input

Data Collection:

  • Gather the volume number and defects data as well to understand the problem with the lens of data

Facilitate workshops:

  • Encourage the people to speak their opinions on the problem and group their thoughts based upon similarity

Problem statement Drafting:

  • Draft a problem statement based on the insights gathered
  • Ensure that problem statement is Specific , measurable achievable relevant and timebound

Validation and Consent  buying from stakeholders:

  • Present the drafted problem statement to all stakeholders for validation
  • Encourage feedback and make necessary adjustments to ensure everyone agrees on the problem definition

Documentation:

  • Document the agreed-upon problem statement and ensure it is accessible to all stakeholders
  • Include the logic and supporting documents of problem definition

To avoid misunderstood Problem:

  • Do a transparent and open communication throughout the Define Phase
  • Regular Check ins
  • Be prepared to refine the problem statement  iteratively based upon the new insights or feedback

Defining a problem statement where it captures the minds and agreement of all stakeholders can be very tricky as all stakeholders have their unique POV of a problem or a goal for that matter.

 

Below are some practical steps that I would suggest:

  1.  Gather a team from every supporting and operational department. This will ensure inclusivity and representation from all areas creating a diverse and dynamic team.
  2. Collect data and insights from all areas specifically related to this issue/problem.
  3. Establish inclusivity and participation from all stakeholders/representatives so they feel their POV is heard and acknowledged. Always ensure that communication channels are open and 2 ways, so the team feels valued which is not always an easy feat. This can be facilitated via workshops and create a safe space, so each team member does not feel overshadowed nor insignificant irrespective of the contribution.
  4. Clear up any assumptions, misunderstandings and point to the data as an objective source of reference. This will also validate any assumptions and take the team with on a journey of data analysis and review so it can be a collaborative arrival at the end goal, which is defining a factual and data validated, objective project problem statement.

Spotting the Issues:

Identify problems that affect key performance indicators (KPIs) like revenue, cycle time, output, process capability, production costs, or customer/employee satisfaction.

Narrowing Down the Issue:

If multiple issues exist, prioritize the most impactful ones and develop a problem statement through RCA.

Understanding the Business Impact:

Quantify the impact of the problem, such as defect rates, costs, or lost
