Conformity Bias is a type of cognitive bias where one aligns their beliefs or behaviors with those of a group, even if they individually do not agree with the group's beliefs. It is usually associated with the fear of being the odd one out.

Conformity Bias is the likelihood of change in opinion or behavior to blend in with the group. It can have a number of effects on decision making in project management:

There can be both positive and negative effects of conformity on decision making in project management, the negative effects outweigh the positive effects:

Positive effects:

·        Since the thinking of the team is aligned, it strengthens the unity and collaboration within the team.

·        Quick decisions can be made as there is agreement on decisions.

·        Helps in reduction of internal conflicts in the team/group.

·        Since there is agreement, it ensures compliance of the agreed process without deviation.

Negative Effects:

·        The team members are hesitant to share ideas and that could lead to reduction in innovation.

·        Conformity could lead to some of the critical risks to be left unnoticed.

·        Erroneous decision making, as the decisions might be basis majority in opinion.

·        Teams might settle for safe decision, rather than an ideal one.

·        Might disregard the requirement of the smaller group, as majority is considered.

 

How can project managers mitigate these to ensure more independent and effective choices?

·        The project managers should make the team comfortable, so that the team can voice their unbiased opinions.

·        Anonymous feedback should be taken to get a view of the concerns in the team.

·        Should segregate the team in smaller groups, which is appropriate for open discussions and debate.

·        People from different departments, external stakeholders etc. should be included in the discussion to get a diverse viewpoint.

While doing the project management, conformity bias impacts the decision making in several negative ways:

 

1. Creative ideas and solutions which can transform the entire business are not prioritized.

2. Conformity creates the random chances of project failures, it creates lack of ownership

3. Conformity bias directs team to follow the single solution by ignoring the cons or any potential risks around it.

4. It narrows down the chances of doing any study by disaggregating the process and fundamentally asses each task type is either of follow-up, complex research, rule based and predictive

 

Strategies for project managers to mitigate conformity bias:

  1. Once the decision making is done its mandate to review the decision whether Conformity played any role. What went wrong? what went good? In order to design the future decision with takeaways and calculated risks.
  2. Always prefer forming teams with different backgrounds and perspective in order to view from different viewpoints. The diversity in team formation bring reduces the conformity as the different perspectives avoid the reduction of dominant or single thought or idea always.
  3. During brainstorming any problem always prefer team to provide their own idea or way out to  come to the solution as this avoids conformity bias and a good boost to initiate the brainstorming
  4.  Keep taking the anonymous feedback from the team here you are either providing a new product or service, that helps to confirm their individual preference rather being a follower
  5.   Form a strategy where in you dedicatedly assign someone from team to challenge the views to ensure that diverse perspectives are implemented
  6.  Build a culture where open question from anyone is appreciated

Conformity Bias is a phenomenon of syncing of our own thoughts and behavior with that of a bigger team or group, to make a decision. It normally occurs when one is influenced too much by the group, due to variety of reasons.

 

While handling or managing projects, unsolicited presence of Conformity Bias can lead to value seepage, if not identified and managed properly. For Example, in a Stocks and Trading company, wherein a large clientele is handled, and funds are supposed to be segregated, suggested and allocated, basis some market analysis, which has to be independently performed by the form itself. If this firm starts allocation of funds basis the way its competitors are doing, there is high probability of failure. Though it may turn out in either way also. But eventually, this will lead to loss in firms' market credibility and sustainability, as it is not taking informed and data driven decisions. 

 

For Project Managers, its very important to have sustainable guardrails to be placed to keep a check on Conformity Bias. Few things which can be considered while doing so are,

 

-  Artefact Collection: Gather relevant artefacts which can support your decision. Don't go with what is being heard. It has to supported with hard evidence

- Open-mindedness: Always keep your mind receptive to new thoughts and ideas, as this will help you in creating a concrete roadblock against Conformity Bias

- Study Conflicting Views: Collect and analyze conflicting arguments then the most obvious one resulting out of Confirmit Bias. It assists in clearing the mental fog and will help in selecting the right path of informed decision making
 

 

Confirmatory bias means when individuals favour information influenced by their existing beliefs and fail to think about alternative viewpoints. One can also influenced by the decisions and viewpoints of others in a discussion forum or a group. This bias affects effective problem solving, as it limits the project manager’s ability to explore all possible solutions. So, it is important for a Project manager to identify and address Confirmatory bias to take informed and balanced decisions.

 

One major area where, project managers face Conformity Bias is mostly during Brainstorming sessions. Ideation techniques like, classic brainstorming, Round robin will push individuals align their opinions with those of the group because of multiple reasons like Influence towards senior people in the group or influenced by people who are vocal in the group. 

 

To mitigate this a Project manager should:

1.     Ensure open communication where team members should feel comfortable in sharing their opinion without being influenced by the group

2.     Ensure the team members contribute unique ideas reiterating its importance and benefits

3.     Ensure each team members contribute equally to the ideation process based on their area of specialization

 

Project managers can also use ideation techniques like Six Thinking Hats, Delphi technique, and Nominal Group Technique which encourages structured thinking, diverse viewpoints, and unbiased decision-making, leading to more effective project outcomes.

 

CONFORMITY BIAS 

Conformity bias is the tendency, property or behavior of people to act or think like those around them. Sometimes it goes without realizing that how we are affected by it.  It is when we follow the crowd and agree with the majority without even evaluation of all the choices and options available and end up selecting options that are not even the best choice. This can affect decisions related to projects and also limit ability to think independently or come up with new ideas. 

 

Basically, conformity bias causes one to adopt the opinions, beliefs or behaviors of those around them which can influence the decision making and lead to wrong decision making. Though it can also contribute to social harmony and unity by maintaining cultural norms and traditions but in project management, if one is influenced by conformity bias one may:

1. Overlook critical information.

2. Make decisions based on group consensus.

3. Do not evaluate the situation objectively.

4. Restrict Innovation.

 

Common Causes of Conformity Bias

1. Social pressure: By comprising majority, it can lead to social pressure and individual feels comfortable if he is accepted by the group. It can also force them to act against their values and beliefs to avoid judgment. 

2. Fear of rejection: People having poor self-esteem are susceptible to conformity bias. So, they try to please others to avoid rejection. If one has been rejected in the past, one will often conform more easily and accept the group's norms. 

3. Groupthink: Groupthink is a phenomenon where people make irrational or wrong decisions based on the urge to conform to certain beliefs.

4. Cognitive biases: Cognitive bias is the tendency for human beings to simplify information processing. They try to find mental shortcuts in day-to-day activities so that they are not forced out of their comfort zone.

Ways to Mitigate Conformity Bias

It is almost unlikely to completely eliminate conformity bias, as it is rooted in human psychology, but actions can be taken to minimize its effect on project team members like:

1. Promoting diversity.

2. Fostering open communication.

3. Encouraging constructive disagreement.

4. Develop self-awareness.

5. Develop critical thinking skills.

6. Training and awareness program.

 

Project team, now a days, uses an activity named as “devil’s advocate” to question assumptions, encourage anonymous feedback, and create an environment that supports dissenting opinions.
